revert(daemon): ship official Node in the macOS terminal host again, keep stall telemetry (#33688)
Reverts #29133 except its daemon async-I/O stall telemetry, so we can measure how often stalls happen on official Node before committing to a patched runtime. The macOS terminal host goes back to the official Node 24.22.1 download and the daemon protocol back to v51; no release or hourly build published v52. |

fix(daemon): recover lost macOS worker wake-ups in the packaged terminal runtime (#29133)
Builds the macOS terminal host's Node 24.22.1 from pinned source with a libuv patch: idle threadpool workers recheck for queued work every 30 s instead of waiting forever, so a lost Darwin condition-variable wake-up (libuv #5280) no longer strands terminal I/O. Bumps the daemon protocol to v52 so new terminals start on the patched runtime right after an update; older daemons stay attachable. Adds stalled/recovered daemon async-I/O telemetry, and lets release workflows rebuild older refs that predate the source build. Fixes STA-11709, #31926. |

perf(lint): keep JS plugins out of default oxlint and adopt ast-grep (#33430)
* perf(lint): keep JS plugins out of default oxlint and adopt ast-grep Any jsPlugin makes Oxlint hand every file's AST to Node, so the seven custom plugins cost the default `oxlint` run several times its native time. - Move app-store-performance, quadratic-buffer-concat, renderer-scrollbar-style and ime-enter-guard (scope- or dataflow-aware) to config/oxlint-js-plugins.json, run by `pnpm lint:js-plugins`, CI, lint-staged and the changed-lines gate. - Port sort-comparator-performance, mobile-pairing and native-chat-design-tokens to ast-grep rules with rule tests, and delete the plugins. - Add @ast-grep/cli, config/sgconfig.yml, `pnpm lint:ast-grep` / `test:ast-grep`, a CI step, and an ast-grep pass in check-changed-code-quality. - Add flaky-test rules (wall-clock reads, real-time waits, polling loops, unquarantined skips, unexplained timeout bumps), baselined by a count ratchet. * Enforce flaky-test ratchet on changed files; refresh baseline * docs(agents): keep custom-rule details out of AGENTS.md * Resolve ast-grep from the repo so gate scans of other roots work |

ci: fail when a checked-in test file has no runner (#33080)
* ci: fail when a checked-in test file has no runner Two node:test files under .github/actions lost their runner when #31792 trimmed cloud pretest, and the two monaco .bench.ts budgets were never run by any CI job. Wire both back in and add a static check that every test-like file is collected by a declared runner or imported by a collected entry (the src .spec.* suite-module convention). * ci: ignore type-only imports and quote the lease glob for cmd.exe * ci: parse type-only imports, cover UNIT_EXCLUDE, route cloud runner edits Type-only imports are now dropped with the TypeScript parser, so a type alias before a runtime re-export no longer hides it. UNIT_EXCLUDE files must be named by a pr.yml or unit-tests.yml step. A cloud-only diff that adds a test or edits a runner config now runs the static job. The monaco benchmarks stay manual (pnpm test:perf:benchmarks) until a CI runner proves their wall-clock budgets. * ci: require UNIT_INCLUDE names in dedicated jobs and erase typeof import() * ci: resolve each runtime import to the one file Vite loads The unit dependency graph keeps every plausible candidate so it can invalidate conservatively, which cannot prove a suite runs: an import of ./case.spec counted both case.spec.ts and case.spec.tsx. Resolve with Vite's extension order instead. * ci: take runtime imports from transpiled output Imports used only as types are erased without a type modifier, so parsing for type-only syntax still followed them. Derive edges from ts.transpileModule output, which erases what Vitest's transform erases, and only transpile files that can reach an uncollected candidate. * ci: fix the agent-status benchmark config and route all cloud code The agent-status benchmark config inherited the unit projects, whose includes override its own, so it ran the whole unit suite and never the benchmark. Clear projects as the performance config does. Route every cloud code file to the static job, since content-detected tests can have any name. |

child * Require owned provider spawn and one host-awaited open (from #28055) * Restore the live checks the startup cleanup's deleted tests pinned One assertion each, in the surviving suites: a stale-generation exit is ignored, a failed create lets its sink go, a readback before open is saved, an idle stop that fails is retried, a no-pick Pi start teaches its default, an older client's pre-spawn failure and packed answer, an undrivable chat stays readable, the resting slash menu stays on its own host, the main agent reads apart from subagents, restore publishes status, naming runs off the host's status feed, and a throwing logger never reaches the operation. Also corrects the reliability gate note that claimed the send-idempotency suite replaced the refusal-retry tests. * Read a rewind in doubt outside the chat's serialize and apply it in the commit The started settle and the attach's ready-child path read the provider's history first, then apply what it proves in a short commit that re-checks the rewind it read. * Accept messages while the agent starts: run the start outside the chat's serialize The chat's serialize was both where a send was admitted and where its agent started, so every slow step of a start (closing-child join, lease reconcile, recovery probes, resolvers, history read, spawn, sink drain, provider dispatch) held every later send. A start now registers in one short step before its first wait: its abort controller (which Stop, close and quit already reach outside the lock), its startup clock (the 10-minute ceiling now counts from here) and quit's drain. Every wait after runs outside the lock, raced with that signal, and every write is a commit that first re-checks the start is still the session's. A start that loses the check is late: its spawn is closed through the post-acquisition failure path and nothing is handed to it. - The delivery loop's prepare returns a start handle; the loop awaits the start outside, then re-prepares. Handover writes the pending row and begins the dispatch abort handle in one commit, calls the provider outside after re-checking the child, and resolves in a second commit. - Ready operations claim a start instead of running one in their step. - A client attach runs the same steps under one serialize, as before. - An exit reported between spawn and publish is held for the publish commit, which ends the child it indexes. - An unproven close still fails only what was queued when its start was asked for. * Test that a send is accepted at every wait an agent start makes One whole-flow test holds the start at each wait in turn (closing-child join, reconcile probe, recovery re-probe, resolver, spawn, sink drain, open, started recovery, pending row, provider call): a second send is accepted at once, a Stop is recorded without waiting and nothing reaches the provider, and what was sent goes to the published child once, in order. Also quit before spawn, concurrent sends, a lease left recovering, and an idle sweep racing a send. * Bound each startup step on its own and drop the startup silence rule A start no longer ends after 60 s without output: output is not protocol progress. Each protocol step now has its own bound where its handshake lives, and one 10-minute ceiling from registration stays as the outer bound. - Codex: initialize 15 s and thread start/resume on the connection's 30 s default again, instead of the startup ceiling. - ACP: initialize 60 s, authenticate 120 s, session new/load/resume/fork 300 s; turns stay unbounded and option writes keep their caller's bound. - Claude: the initialize answer has a 60 s bound; past it the open fails with the ordinary startup-failure words and the host ends the child. - The onOutput plumbing that only fed the silence rule is removed. * Count Pi ready once it reports its state Pi's start no longer waits for its model listing and slash commands. The open returns after get_state and the unknown-provider check; the listing then arrives as an options report (with the catalog listing the start resolved) and the commands as a later publish. An empty model list no longer fails the start as signed out: a signed-out Pi runs the unknown provider, which still fails it, and a prompt it cannot run is refused with the sign-in words by the existing prompt path. get_state keeps the connection's 30 s request bound instead of the startup ceiling. * Test that model and effort picked while a chat is created ride its first message A slow host's create reply arrives after the user picked a model and effort. The picker's view layers the launch's held picks over its seed and the host's saved selection, and every send carries what the picker shows, so the first message carries the picks whether the host's status names its selection or not, and while the last pick is still on its way to the host. * Start a phone's new empty chat on its first message The phone's new chat is an agent.launch with no prompt, which always created the chat with its agent started, while desktop chats start on the first message. The phone now advertises the create-without-start capability, and a launch with no prompt from a caller advertising it creates the chat at rest, keyed in the ledger by its create intent as a client's create is. Launches with a prompt, the CLI (which advertises nothing), orchestration workers and ensure still start at once; an older host ignores the capability and stays eager. * Take main's lockfile; the branch changes no dependencies * Restore main's exact text in files the merge only reformatted The pre-commit formatter rewrote 37 of main's files staged by the merge, though this branch never changed them, pushing two past the line limit. Committed without the hook because the hook would reformat main's text again; CI lints the result. * Fit the startup tests to the owned-spawn, host-awaited-open contract Test doubles gain the mandatory open and an acquisition generation, the removed started event gives way to the rig's proveStart, and two literal types are tightened for CI's typecheck. A Stop during a held start writes no host note on this branch: the taken-back send draws its own stopped-before-start row, which the startup-attempt test now asserts. * Fit the remaining CI checks to the startup limits and current releases - Run agent-launch-at-rest.test.ts in the SQLite Node runtime project. - Pin the send-options cross-version case to v1.4.228, the first published release with agent-session.send-options.v1; v1.4.226 was never pushed. - Load the baseline's isStructuredTab from src/shared (moved in v1.4.228), falling back to the renderer path for older baselines. - End the never-proven start with a short startup ceiling: the silence limit it relied on is gone, and the ceiling counts from registration. * Read the option stamp from the chat's one host-execution selection * fix: preserve startup authority and accepted agent choices * Retain dispatch authority and reconcile accepted options * fix(native-chat): preserve accepted choices and cancellation authority * Restore established client selection flow * Preserve provider output observation and typed startup fixtures * fix: preserve initial Claude launch choices and effort readback * test: complete Claude catalog session fixture * Preserve incoming main files after merge formatting * Preserve compact handover through startup merge * Type instant startup fixtures before their open is supplied * Keep browser sign-in under its existing expiry owner * Finish the main merge: retired-model display, start rewind cut, new tests A model the Claude CLI retired is reported again, so the picker shows what the child runs and the next send moves the chat off it. The start reads a rewind in doubt against the handle it answered with, the record its commit then applies to. Main's tests follow the start's open: the admission fixture holds a real turn, and a sign-in close during setup fails the open. * Type the start's rewind record as the store returns it * Type the Sleep test's held open as the provider open it replaces * Sleep counts a chat stopped once the start it aborted leaves it at rest A start runs outside the chat's lane, so Sleep's step can run before the start it aborted has settled; it then re-reads the chat once that start is done, instead of reporting it unverified. * Keep Sleep's start-abort bookkeeping beside the rest of Sleep's stop * Keep the listed background Stop lifetime cases The two #29905 cases lived in the turns test this branch removed. They pin that a listed Stop never ends a helper lifetime it did not capture: a same-id restart during acceptance, or a refused helper that appears mid Stop-all, which must not close the agent. * Reconcile test registries and queued provider work accessor * Update CI scope fixtures after removed connection test * Bound native chat Stop protocol steps and omit empty startup feedback * Supply current session fence in empty-start Stop test * Align goal cancellation test with accepted-message feedback * test(native-chat): cover distinct repeated Stop through Codex adapter * fix(native-chat): save dispatch proof before Stop closes the child * ci: retrigger checks for Stop dispatch repair * Keep accepted Stop effects through dispatch settlement * Capture earlier Stop evidence before writing request feedback * Preserve named Stop runtime effects across turn advancement * Combine projection imports in named Stop regression |

Keep model choices coherent across Claude updates (#30107)
* Use one model catalog per execution scope * Accept a missing session record in host scope * Merge duplicate launch-resolution import * Fix catalog typecheck errors * Align catalog tests with the one-list design * Type the integration fixture's send without a cast * Give the discovery test complete runtime dependencies * Fix model catalog completion and scoped configured display * Preserve model catalog authority across released clients * Fix mobile first-frame catalog fixture narrowing * Keep startup catalog persistence with one completion owner * fix: preserve chat selections across CLI model updates A newer CLI can omit a model that an existing chat still runs. Keep that chat's selected model and effort instead of replacing them from the available list. Discover one model list per host, account, launch command and folder, refreshing after two minutes. Keep current values and the running model's exact effort choices with its chat. Show only the known effort when Claude supplies no matching menu. Preserve older paired-client delivery and configured launch arguments. Make Codex use independent discovery and retain the established ACP and Pi paths. Tracked in STA-10947. * fix: keep the Pi options read within its file limit after main's growth Tracked in STA-10947. * fix: import the option snapshot's shared module once Tracked in STA-10947. * fix: keep Grok and Pi model menus and fast controls across restarts Restore the established ACP and Pi catalog route: newer listed models and qualified startup defaults stay visible, and genuine retained effort menus survive later reads. Keep exact-child Fast and Speed controls. Update the phone option contracts and the remaining stale expectations to the selection rules. Tracked in STA-10947. * fix: share each workspace's model list and keep live Grok and Pi menus New chats read their workspace's own model list through the one shared request for that workspace, so a second chat in the same folder starts on the model and effort the agent actually runs there, and a slow first answer can no longer overwrite a newer list. A running Grok, OpenCode or Pi chat keeps its live model menu when an older shared list arrives later. Update the tests that still expected the replaced behavior. Tracked in STA-10947. * fix: keep separate agent and chat model lists for Grok, OpenCode and Pi A brand-new Claude chat now offers the selected model's effort levels before the first message, as it did before. Grok, OpenCode, omp and Pi again keep the list read from the installed agent apart from the list a running chat reports, and each newer list replaces only its own source. So a chat shows the model the agent is actually running with that model's own effort menu, and an effort change can no longer act on an older model's menu. Saved model lists on WSL are readable again without starting the agent. Tracked in STA-10947. * fix: keep desktop catalog storage out of the phone's type graph and show Grok's late model answer The phone app's type check no longer pulls in desktop-only catalog storage. The model-list code no longer reaches the saved-catalog file through a type import. When a Grok model change times out and Grok later confirms the model, the chat shows the model Grok actually runs. Tracked in STA-10947. * Remove unrelated merge formatter and package manager churn * Clarify independent catalog ownership and refresh contracts * Declare picker demand callback as an effect dependency * Complete mobile catalog surface and catalog merge types * Complete catalog contract fixtures for current host types * fix: preserve catalog source contracts and account fallback * test: inject independent Codex discovery transport * test: remove accidental client fixture assertion * test: qualify the saved account fallback read * fix(chat): preserve catalog evidence and current child controls * Fix catalog CI types and mobile option readiness * Reconcile session controls after inventory changes * Fix catalog import and deferred test resolver types * Keep model capability observations separate from picker views * Use installed model choices for chat options * Fix model catalog test fixture contracts * Restore model option compatibility and stable settlement * Return a catalog reply in provisional launch fixture * Compose unreported live model defaults in the host * Preserve explicit replacement model on recovery send * fix(chat): use stable scoped catalogs on local desktop * test(chat): preserve generic catalog runner type * fix: scope catalogs to configured environment and keep saved reads passive * fix: satisfy catalog regression and controller CI checks |

ci: fail the static job on unformatted files (#30863)
* ci: fail the static job on unformatted files Runs oxfmt --check over the same tree pnpm format writes (~2s), and makes the pre-commit hook format markdown and YAML so it covers what CI now checks. * ci: route docs-only and workflow-only diffs through the formatting check The format check reads the whole tree, so a diff that skipped the static job could land drift that fails every later PR. Any changed file oxfmt formats now selects static analysis (not typecheck or units), like the mobile-only route. The path detector checks out .oxfmtrc.json for its ignores. The hook no longer fails a commit whose only matches oxfmt ignores (lockfiles). |

build: share one pnpm virtual store across worktrees (off in CI and on Windows) (#30254)
* build: share one pnpm virtual store across worktrees, off under CI
Each worktree carried a full node_modules; the global virtual store links
one slot per package version instead. pnpm keeps an explicit setting on
under CI, so a pnpmfile hook turns it off there: CI packages from,
caches and verifies a project-local node_modules.
* fix(build): keep shared electron and windows-process-tree dirs untouched under GVS
Every worktree runs Electron from the one shared electron package, so the
per-repo dist cache must not swap that dist and a foreign-arch install must
not land in it. The relay addon builder now repairs and compiles a private
copy instead of the shared windows-process-tree dir.
* fix(build): accept CLI runtime imports reached through an in-artifact store link
Under the global virtual store node_modules/<pkg> realpaths into a store
outside the repo. The check still rejects anything not reached through a
node_modules link inside the artifact, such as a stray ~/node_modules.
* docs: explain the global virtual store layout and the ~/node_modules hazard
* test: compare CLI closure paths with POSIX separators so the suite passes on Windows
* build: keep Windows on the normal pnpm layout unless ORCA_PNPM_GLOBAL_VIRTUAL_STORE=1
Store links are true symlinks on Windows, and installs without admin or
Developer Mode are unverified; CI still forces the normal layout first.
* fix(build): close the remaining shared-slot gaps under the global virtual store
- verify-skills-cli-runtime resolves each import from the importer's realpath,
as Node does, so an artifact-local copy can't mask a ~/node_modules load.
- A concurrent sibling install of the shared Electron dist is kept, not swapped out.
- rebuild:node goes through ensure-native-runtime, which builds a shared
node-pty beside the slot instead of node-gyp cleaning its build/ dir.
* fix(build): keep pnpm rebuild:node a forced rebuild
It replaced pnpm rebuild node-pty, which always rebuilt; without --force it
only rebuilt a node-pty that failed to load.
* docs: note that the store switches must stay set, since pnpm run relinks
* build: move the pnpmfile under config/ to keep the repo root allowlisted
pnpm-workspace.yaml points pnpm at it; the lockfile checksum is unchanged
because the content is.
* fix(build): enable the global virtual store from the pnpmfile, not the workspace file
pnpm exec derives NODE_PATH from the file setting, so even with the store
forced off under CI every child process got the root node_modules on its
NODE_PATH; a Windows rebuild fixture then resolved the real
@orca/windows-registry it deliberately omits. The hook now sets the store
both ways, and ORCA_PNPM_GLOBAL_VIRTUAL_STORE=0/1 is the one switch.
* test(pty): keep F3's concurrent spawns on the node-pty mock
Two concurrent first import('node-pty') calls race vitest's mock registry
and the loser loads the real addon under the mocked linux platform. It
passed only where a platform-agnostic build/Release happened to exist,
so it failed on every shared-store worktree.
* ci: fail PRs whose packages need a dependency they never declared
A new dependency_isolation job installs with the global virtual store
forced on (ORCA_PNPM_FORCE_GLOBAL_VIRTUAL_STORE_IN_CI), HOME and the store
in an empty temp dir, then runs pnpm tc and the undeclared-dependency test.
Postinstall now warns when a node_modules above the shared store, such as
~/node_modules, would mask the same class of bug locally.
* ci: set the isolation job's HOME and store through GITHUB_ENV
Job-level env cannot read the runner context, which made pr.yml invalid.

fix(build): shared native packages get one immutable build instead of in-place rebuilds (#30226)
* refactor(build): extract the lock-free shared tree publish from the Electron dist cache Native builds in package dirs shared across worktrees need the same stage, validate, rename-into-place publish; one implementation keeps the never-replace-a-good-entry and quarantine-restore rules in one place. * fix(build): never rebuild a native addon in a package dir other worktrees load Under pnpm's global virtual store node_modules/node-pty is one store slot shared by every worktree, so an in-place node-gyp or @electron/rebuild run in one worktree replaced the pty.node another was running. A shared package dir now gets an immutable per-ABI build/orca-napi-<platform>-<arch> compiled in a scratch copy, load-checked in a fresh process, and published atomically; a usable entry is reused, never rebuilt. The patched node-pty and windows-process-tree loaders try that dir before build/Release, and packaging renames it to build/Release so packaged layouts are unchanged. Private (non-GVS, CI) installs keep the existing in-place path. * fix(build): find shared native packages through the project's own node_modules link require.resolve with paths fell back to another install under Bun, so a test fixture's private node-pty was judged shared. * ci: run native checks when the shared native build modules change * fix(build): pin the shared native slot and keep sibling publishes intact Resolve the package's physical dir once so a concurrent relink cannot publish one slot's build into another, verify the quarantined tree is the one judged unusable before replacing it, and keep in-flight staging/quarantine trees out of the packaged resource copy. * fix(build): never move a sibling's fresh native entry, and refuse off-platform builds Re-check the entry's identity right before quarantining it, and fail instead of publishing a host-OS binary under another platform's entry name. |

fix(windows): restrict secure files in-process instead of spawning icacls (#28135)
* fix(windows): restrict secure files in-process instead of spawning icacls Every secure write on Windows spawned icacls.exe five times on the calling thread (the Electron main thread for most stores): verify, /reset, /inheritance:r /grant:r, verify, verify. Process creation under endpoint security costs ~0.6 s each, so each write froze the UI for seconds (#26027). The /reset + /inheritance:r pair is also what behavioural EDR scores as ransomware tradecraft (#25583). Add native/windows-security (@orca/windows-security): a small N-API addon over advapi32 that reads and writes DACLs in-process. It exposes the token user SID, a DACL read as SDDL, a DACL write (sync and on the thread pool), a create-with-DACL file write, and an additive grant. Policy and verification stay in TypeScript. - writeSecureFile creates each temp file already carrying the protected user/SYSTEM/Administrators DACL (CreateFileW + SECURITY_ATTRIBUTES), reads it back once, and renames it. No ACL is modified on the write path and no process starts. Before: 5-7 spawns, 94-138 ms per write. After: 0 spawns, ~0.5 ms. - A secure directory is verified once per process. It is rewritten only when verification fails, on the thread pool, because the write walks every descendant (~2 s on a 29k-entry userData). - The verifier follows OpenSSH's rule: only the user, SYSTEM and Administrators may be granted anything, and the path must be protected (or, for a file, inherit from a secure parent). DACLs written by the icacls-era hardening pass unchanged, so there is no migration. - If the addon cannot load, the write still happens and reports unrestricted, logged once. There is no icacls or PowerShell fallback. - grantDirAcl, the startup userData grant, and the install-dir probe and package repair use the same addon, so whoami.exe and icacls.exe are no longer spawned anywhere at runtime. - orcad's Windows slots ship the addon beside their bundles (built per arch, PE-machine checked). Its data-root privacy check fails closed, so without the addon a Windows orcad would not start. Fixes #26027 Fixes #25583 * refactor(secure-file): harden existing Windows files through the sync lane The read path called restrictWindowsPathSync directly and recorded success itself; the existing sync lane already does both. One call site fewer. * refactor(windows-security): one load, one rule, no fallthrough (review #28135) - The descriptor parser is anchored, so a conditional ACE (its body holds parentheses) or anything else it cannot read fails closed instead of verifying the ACEs before it. - findSecureDaclViolation is one flat rule: protected, allow rules only for the user, SYSTEM and Administrators (OpenSSH's ACE rule), and full control for the user. The inherits-from-a-secure-parent exception is gone: it accepted exactly what loosening the parent reaches. - The addon and the user SID load once, behind one wrapper that adds the extended-length prefix to every path and runs async DACL writes to one path in order, so a startup grant cannot land after a re-lock and restore the broader DACL. - With the addon loaded, a failed born-restricted create throws with the matching Node error code instead of falling back to a plain write. - A grant leaves a NULL DACL untouched instead of turning 'everyone' into 'only this SID'. WriteFile runs once and fails on a short write. - The artifact create-intent store writes through writeSecureFile and drops its own temp writer, directory LRU and synchronous directory re-lock. - Test seams the global fake makes redundant are gone. * fix(packaging): fail a Windows build whose workspace addon binary is missing or foreign-arch The @orca/windows-* workspace links exist on every host, so their presence proved nothing: a missing or wrong-architecture .node only surfaced at runtime, as unrestricted secure files or an orcad that refuses to start. beforePack now reads each addon's PE machine against the target arch. * refactor(windows-security): prune what the native ACL left dead (review #28135) - Sync-spawn ratchet: hardenSecurePath and the sync-flag exemption it alone used are gone, and the advice and baseline header no longer say secure writers run icacls. - The install-dir probe reads ACEs through parseSddlDacl, so an ACE it cannot parse fails the whole reading closed instead of being skipped; AC is a resolved alias there now. - The packaging check reads the addon binary through node_modules, the copy that ships. - No winCode-to-errno table: nothing reads .code off a failed secure write. - The load memo is not mutated; secure-path keeps its own log-once flag. - grantInstallDirPackageAcl is a plain function, and secure-file restricts a Windows directory and a POSIX path directly instead of through one two-platform helper. * fix(windows-security): resolve LA in real-ACL tests; tear a file whose close fails - The GitHub Windows runner is the built-in Administrator (RID 500), whose SID reads back as LA. Production already resolves it through localDomainSidOf; the win32 test helpers parsed without it. One shared readDaclOf resolves aliases for every real-ACL suite, and the verifier's unit test covers an LA-aliased directory and LA as a stranger. - createFileWithDacl treats a failed CloseHandle like a failed write (lost data on a network volume) and deletes the torn file. - Drop a duplicate test reset and a typo. * fix(windows-security): load only from inside the app; read DACLs as structure (review #28135) - Loader: orcad's staged binary first, then the workspace package only if its real path is inside the app (process.resourcesPath, or this checkout). A bare specifier otherwise walks every parent up to C:\node_modules, which any local user may create, and orcad holds credentials. - The addon reads a DACL as { protected, aces: [{ type, flags, mask, sid }] } via GetAce, with a SID only for plain allow/deny ACEs and null for a NULL DACL. findSecureDaclViolation and the install-dir probe check that structure, so conditional, callback and object ACEs fail closed. The SDDL parser, its alias table, LA/localDomainSid resolution and getDaclSddl are gone; SDDL is only the write format. - Install-dir tree pass: files flagless as before, but a directory only when its own DACL is protected (inheritably). Re-granting inheriting directories re-propagated each subtree (3.2 s for 1,093 directories). The root is no longer granted, or counted, twice. The two passes are plain functions behind a { root, tree } seam. - One namespacing (path.win32.toNamespacedPath) at the addon boundary, also the per-path ordering key; the comment states the real sync-grant invariant. - restrictWindowsDirectory(dir): Promise<boolean> replaces the callback lane; the reporter is guarded once, so the 'settle' stage is gone. - Sync-spawn ratchet: the secure writers no longer spawn or block, so they leave the gate (109 -> 61 uses). - Errors name the Win32 call and code only; a failed GetSecurityDescriptorControl fails the write instead of defaulting to unprotected. * test(secure-file): assert the durable POSIX write's outcome, not the old chmod order writeSecureFile now chmods the temp file to 0o600 before fsyncing it, so the fsync also covers the mode change and the file is owner-writable when opened. Assert what matters under umask 0o200: the write succeeds, the temp file is fsynced read-only, and the published file is exactly 0o600. * fix(windows-security): namespace paths with the host's toNamespacedPath path.win32.toNamespacedPath rewrote POSIX temp paths (/tmp/x -> \tmp\x) in the Linux runs of the Windows-logic unit tests, so the fake addon wrote to the wrong place. The addon only runs on Windows, where the host function is the win32 one; elsewhere it is the identity. The long-path assertion runs on Windows only. * test(windows-security): assert the install-dir long-path prefix on Windows only The prefix comes from the host's toNamespacedPath, which is the identity off Windows; the Linux run of this suite expected the win32 escape. * fix(windows-user-data-acl): grant the root even when its children cannot be listed (review #28135) A readdir failure on userData aborted the whole grant, so the root grant that could repair a DACL refusing the listing was never attempted. The listing failure is now recorded, the root is still granted, and the marker stays withheld so the next launch retries. * test(windows-security): wait for relock propagation, accept Entra ID SIDs (review #28135) - The large-relock test waited only for the parent to turn protected, which happens before propagation reaches the children, then read a child. It now waits on the parent and both ends of the child range. - The token-user test rejected S-1-12-1 (Entra ID) accounts, failing the suite on Entra-joined dev machines. --------- Co-authored-by: Orca Worker <orca-worker@localhost> |

perf(claude): run the Windows Claude hook as a signed native claude-hook.exe (#27719)
* perf(claude): run the Windows Claude hook as a native orca-hook.exe
Each Claude hook event on Windows started cmd.exe (plus the user's cmd
AutoRun) and then curl.exe on top of the agent's own shell. A small signed
Rust binary now does the same synchronous POST in one process, under Git
Bash, PowerShell and direct CreateProcess alike.
- native/windows-agent-hook: std-only crate, same contract as the .cmd hook
(prints {}, env guards before stdin, endpoint re-read, 0.5s/1.5s caps,
waits for the listener reply, always exit 0). Its installed file name
selects the agent profile, so the registration stays a bare path.
- Packaged as resources/bin/orca-hook.exe (SignPath signs it with the other
inner PEs); afterPack fails on a missing or wrong-machine binary.
- Claude install copies it verbatim to ~/.orca/agent-hooks/claude-hook.exe
(temp + rename, running copy moved aside) and registers it; it falls back
to the .cmd hook when the bundle is missing, unsigned or cannot be copied.
Only Claude opts in, via windowsNativeHookExecutable.
- The managed-command matcher sweeps .exe entries alongside .cmd/.ps1/.sh.
- The CLI launcher and hook builds share windows-rust-executable-build.mjs,
which now also checks the PE machine.
Refs #20913
* fix(build): publish native Windows binaries atomically so parallel builds cannot collide
The Windows CI lane runs every orca-hook.exe suite in one vitest
invocation, each building through build-windows-agent-hook.mjs. The build
copied straight onto native/windows-agent-hook/.build/orca-hook.exe, and
CopyFile opens its destination unshared, so a second build (or a scanner
still holding the fresh image) failed with EBUSY.
- windows-rust-executable-build.mjs skips the publish when the output
already has the built bytes, otherwise stages a per-process temp file and
renames it over the output, retrying briefly while another handle holds it.
- The test fixture hands each suite a private copy of the build output, so
no suite reads or starts the shared file while another build replaces it.
Refs #20913
* refactor(claude): simplify the native Windows hook to one Claude binary
Review follow-up on the native hook (#20913): the same behaviour with less
machinery.
- The binary is built, shipped and installed as claude-hook.exe, so the
installed name matches its PE OriginalFilename. It is Claude-only, so the
file-name profile table and the per-agent opt-in flag are gone; the
registration is gated by the existing Claude-only usesWindowsEntry check.
- Install and refresh reuse writeManagedScript / refreshManagedScriptIfPresent
(now accepting bytes): temp file, rename, skip when identical. A copy whose
hook is still running cannot be replaced; install then registers the .cmd
hook and refresh keeps the old build until a later start, instead of the
rename-aside and *.retired sweep.
- The install-time Authenticode-presence check is dropped. Release CI now
requires resources\bin\claude-hook.exe to be signed (release-cut and the
signing rehearsal), next to resources\bin\orca.exe.
- getStatus counts either Windows form through findManagedEventHookForms in
hook-settings.ts, replacing managed-event-hook-status.ts.
- Rust: plain Claude constants, one endpoint-file lookup (last assignment
wins, as under `call`), one request write and a deadline-bounded drain.
Guard order and form encoding are unchanged.
- Build: PR CI builds the hook once before the Windows tests, so the suites
only read it; the launcher publish goes back to copyFileSync and the retry
loop and its test are gone. The PE-machine check lives only in afterPack.
Cargo.lock joins both crates' build fingerprints, and the launcher's alias
exports are removed.
Refs #20913
* test(ci): run the managed hook stdin-lifecycle suite in the Windows lane
Its claude-hook.exe case (and the other Windows-only cases) are gated per
test, so the lane-registration guard did not require the file and it ran
only on Linux, where those cases skip. Register it in both Windows lists.
Refs #20913
* feat(agent-hooks): ship the native hook as orca-agent-hook.exe <agent>
The native Windows hook (#20913) becomes one general binary that stays
Claude-only in behaviour.
- Named orca-agent-hook.exe everywhere: build output, PE OriginalFilename
and InternalName, resources\bin, the afterPack check, the installed copy
in ~/.orca/agent-hooks, and the release signed-target lists.
- It takes the agent as its first argument and Claude registers
`<path> claude`. The CLAUDE_JOB_DIR exit and the Grok/Devin drain belong
to that agent; an unknown or missing agent answers {} without reading
stdin. The managed-command matcher owns `orca-agent-hook.exe claude` and
still owns the old claude-hook.exe entry, so installs migrate; install
deletes a leftover claude-hook.exe when nothing runs it.
- A copy still running from the previous build no longer forces the .cmd
fallback. Identical bytes are not rewritten; otherwise the temp file is
renamed over the target, and when Windows refuses because the image is
mapped, the running copy is renamed to orca-agent-hook.exe.old first.
Install deletes a stale .old; only when that copy is also still running
does the install fall back to .cmd. writeManagedScript and
refreshManagedScriptIfPresent take the aside path, sharing one helper.
Refs #20913
* fix(agent-hooks): roll back a failed aside rename and keep an installed hook exe
Design-review follow-up on the native hook (#20913).
- If the running copy was moved to orca-agent-hook.exe.old but the new
file then could not take its name, the copy is renamed back before the
error is rethrown, so settings.json never points at a missing exe. The
rename helper now owns the `.old` name, next to the comment that
explains it; a mocked-fs unit test covers both the sync and async paths.
- A failed write, or a build with no bundled exe, keeps registering a copy
that is already installed (every build knows `claude`), so a dev checkout
and an installed build no longer flip settings.json between forms.
- The claude-hook.exe migration is gone: no release ever shipped that
name, so the legacy sweep, the `.exe` matcher needle and their test are
removed.
Refs #20913
* fix(agent-hooks): derive the native hook's agent with win32 path rules
getWindowsNativeHookAgent took the host's basename of the managed script
path, so on a POSIX host (Linux CI) a Windows path was not split and the
registered command became `orca-agent-hook.exe C:\...\claude`. It now takes
the path and applies path.win32.basename itself. The install destination
and the `.old` aside stay on host paths: they name files the host opens.

fix(claude): register the Windows statusLine so usage updates without Git Bash (#27710)
* fix(claude): register a statusLine Windows PowerShell can run
Claude runs the statusLine under Git Bash when present and otherwise under
PowerShell, which cannot parse the POSIX runtime-home command Orca registered.
On Windows without Git Bash the statusline never posted rate_limits, so the
live Claude usage feed went dark. Register the same shell-neutral .cmd
invocation the lifecycle hooks use; the old form is still recognised as
Orca-owned and replaced, and a user's own statusLine is never touched.
* fix(claude): keep the statusLine free of a per-tick PowerShell launch
A profile path the bare form cannot carry (a space, non-ASCII, quotes) fell
back to the encoded PowerShell launcher, which would start a hidden PowerShell
on every statusline tick and print "{}" if the script went missing. Register
the bare .cmd path only when it is cmd-safe and keep the runtime-home form
otherwise, so Git Bash users on such paths still run the .cmd directly.
Fold the registration tests into claude-status-line-install.test.ts and add a
real Git Bash run for a profile path with a space.
* test(claude): pair the stubbed win32 platform with win32 basename
The Windows statusLine case fed a Windows path to getManagedCommand on a
Linux runner, whose posix basename does not split backslashes. Production
only takes that branch on real Windows, where node:path is path.win32.

fix(daemon): verify daemon PID identity from the native Windows process table, not PowerShell (#27703)
* fix(daemon): verify daemon PID identity from the native Windows process table The Windows daemon PID check forked powershell.exe Get-CimInstance through node:child_process with no windowsHide, flashing a console and costing ~850ms per check. Read the command line and creation time from the shared windows-process-table reader instead, and route the POSIX ps queries through @orca/process-host. Refs #27390 * refactor(daemon): drop the ps migration and trim the PID identity tests Keep #27703 to the PowerShell removal: restore the macOS/Linux ps paths, their tests and the process-host baseline entry. Collapse the mocked Windows identity cases into one table, keep only the real-addon native case, and move the creation-time fallback beside queryWindowsProcess. --------- Co-authored-by: Orca Worker <orca-worker@localhost> |

Native chat: every agent launches through one composed launch path (#27204)
* test(chat): snapshot every native-chat agent's spawned child as a parity oracle Captures the exact child each native-chat agent spawns (Claude, Codex, Grok, OpenCode, OMP, Pi), worktree and floating, fresh and resumed, plus a registered worker with visuals off, at the real spawn boundary (the process host's spawn) and through production's own host dependency wiring. The inherited environment holds every pane, hook, caller, terminal-handle and visuals key a parent Orca pane could hand down, so the snapshot records today's per-agent differences as they are. Each case also records the launch's permission posture, which for Codex (thread policy) and the ACP agents (full access) acts only after spawn. Each agent also runs fresh and resumed with every launch setting moved off its default: a Command setting naming another binary, the permission posture flipped, an environment overlay over inherited and shell keys, and only named login-shell variables inherited (the fake login shell carries its own PATH and a variable no case names). A second test fails when a registered agent has no snapshot, since the oracle lists its agents by hand. Test only: the launch-path refactor that follows must leave both tests and the snapshot file unchanged. * refactor(chat): one composed launch for every native-chat agent Every native-chat agent (Claude, Codex, Grok, OpenCode, OMP, Pi) now builds its child through one composer instead of six hand-written resolvers. Each agent contributes only its own part (command, args, agent env, keys it must strip); the shared composer admits the session record, reads the launch directory, base environment, launch overrides and visuals once each (memoized, in the agent's original order), sets cwd, and seals the child. The seal (sealStructuredSessionChild) is the one place that names a child: session id, structured marker, worker terminal handle, the Orca CLI env, the spawn token under one shared constant, and the per-launch list of inherited keys to delete, minus any key the seal itself sets. Claude's delete list now reaches its SDK spawn after buildClaudeChildProcessEnv's merge. Behaviour is unchanged: the parity snapshot from the previous commit passes byte for byte, including each agent's existing differences (Claude and Codex keep inherited pane and hook env, Pi has no visuals and always full access, the ACP history read stays unsealed). Admission refusals keep their reasons; only log-only wording moved to the shared check. Drops launch dependencies no production caller wires (resolveLaunchEnv, resolveCodexOverrides) and folds the per-agent env overlay hooks into the existing resolveAgentLaunchEnv. * refactor(chat): only the seal names a native-chat child Follow-ups from review of the composed launch: - The spawn token is required on every resolveLaunch. The one read that starts no child, ACP's restart-recovery history read, now has its own path (composeStructuredLaunchRead, deps.readLaunch) that returns the agent's own env unsealed, as before. Agent parts receive the session identity only, never the token. - structuredSessionChildIdentityEnv is gone; the seal is the only way to build a child's identity env, and tests go through it. - A launch's environment is the runtime's resolveAgentEnvironment, so the base-plus-overlay rule exists once. - Claude's connection test now covers a non-empty envToDelete applied after the inherited env is merged. No change to any spawned child: the parity snapshot is unchanged. * ci: run the login-shell contract job for the renamed child-env seal The seal moved from structured-session-child-identity-env to structured-session-child-env, but the PR job classifier still listed the old path, so a change to only the seal would skip the live login-shell contract job. The prefix now covers the seal, its test and its test support (which the login-shell harness imports). |

fix(bench): make bench:idle-cpu build, sample CPU and parse the process table on Windows (#27622)
* fix(bench): make the idle-CPU benchmark run and report CPU on Windows Three independent Windows defects in the idle-CPU benchmark (its report is what Windows performance work would cite): - `buildAppIfNeeded` spawned `npx`, which is `npx.cmd` on Windows, so execFileSync failed with ENOENT before any sampling. Build through `config/scripts/run-electron-vite-build.mjs` instead — the repo's own Windows-safe wrapper, which also runs the boot-graph verification. - `readWindowsProcesses` returned `cpuTimeSeconds: null`, so the sampler's per-process CPU delta (idle-cpu-process-sampling.mjs:198) fell back to the hardcoded `percentCpu: 0` and every CPU KPI in the report was zero. Read `UserModeTime`/`KernelModeTime` from `Win32_Process` (100 ns units) and keep `null` when a host does not return them. Measured on Windows, same options before and after the CPU fix: | class | mean CPU before | mean CPU after | | --- | ---: | ---: | | renderer | 0 | 2.20 | | gpu | 0 | 2.08 | | utility | 0 | 0.11 | | agent-or-node | 0 | 0.06 | | total | 0 | 4.51 (p95 8.40) | RSS is unchanged (934 MiB -> 937 MiB), so only the CPU reporting changed. Refs #25235 * fix(bench): reject a missing Win32_Process time instead of reading it as zero Review follow-up (CodeRabbit). `Number(null)` is `0`, which is also a real counter value, so an absent `UserModeTime`/`KernelModeTime` passed the finite check and the sampler would report a kernel-only delta instead of taking the fallback. Require an actual number from the CIM payload. Verified on Windows that the real payload still reports CPU once the check is tight: total mean 4.40%, p95 14.48%, renderer 3.51%. * test(bench): cover the Windows CIM CPU time mapping The mapping was only reachable through Get-CimInstance, so no test ran it. Lift it into cimCpuSeconds and assert the 100ns-to-seconds sum plus the missing / string / non-finite cases that must stay null. * fix(bench): read the Windows process table as UTF-8 so JSON.parse survives PowerShell writes to a redirected stdout in the OEM code page (437 here), which best-fits characters such as U+2022 and U+2192 in any running process's command line to raw 0x07 / 0x1A bytes. ConvertTo-Json had left them unescaped because they are not control characters in UTF-16, so the sampler's JSON.parse failed with "Bad control character in string literal" whenever such a process happened to be alive -- hence intermittent. Set [Console]::OutputEncoding to UTF-8, as the app's own CIM scan does, and cover it with a Windows-only test that fails without the fix. Fixes #25236 * fix(bench): pass the local runtime to fetchRepos in the idle-CPU fixture fetchRepos now requires a runtimeEnvironmentId, so the fixture's bare call threw "Cannot read properties of undefined (reading 'runtimeEnvironmentId')" before sampling on every platform. null selects this app's own catalog, as the e2e helpers already do. * ci(bench): run the Windows process-table test in the Windows lane The UTF-8 regression test self-skips off win32, so it must be registered in both Windows lists or it runs on no machine. --------- Co-authored-by: Paolo <paovalletta@hotmail.it> Co-authored-by: Orca Worker <orca-worker@localhost> |

ci: the layout oracle gates merges (#27600)
* ci: the layout oracle gates merges An oracle-only job joins verify's needs. It runs only the two layout oracle specs through the existing e2e workflow, routed by layout writer paths; a PR outside the route skips it and verify treats the skip as a pass. The route is widened to the terminal store, terminal pane, graph sync, frozen mirror and compatibility folders while the layout-holder stack is open. The oracle specs leave the advisory e2e job so a PR does not run them twice. * ci: the layout oracle tests the merge commit and routes its harness and stack writers Review fixes: run on the merge commit so a stale-base PR cannot pass on an old main; route the oracle's own e2e harness and runtime client (a change there broke main's oracle without running it), and the window-side layout writers the stack edits; move the route into its own module. * ci: route the remaining layout writers the stack edits to the layout oracle |

They now start from a seeded relay-era profile, so the first connect converts the host as an upgrading user's would. * chore(ci): drop shard timings for the deleted relay tests * test(e2e): carry a relay-era login cookie across the browser conversion; own every launch * test(ci): drop the deleted SSH layout oracle from its route * test(e2e): open the retained browser after conversion, retrying a pre-connect card * test(e2e): bind the relay-era browser partition before seeding its cookie A relay-era build always recorded the partition binding before a page stored data in it. Seeding the cookie into an unbound partition made the binding store refuse it (browser_route_partition_binding_store_invalid), so the retained tab showed the generic routing card and Retry could never clear it. Extract subprocess handling into @orca/process-host (#26963)
Extract subprocess execution and process contracts into @orca/process-host with explicit public entry points, independent checks, and one Node 18 compatible CommonJS runtime. Migrate application consumers and integrate package builds, dependency selection, import enforcement, and runtime resource staging. Preserve daemon startup ownership and profile isolation, and qualify development rebuild recovery and concurrent output publication. Remove unnecessary aliases, test forwarding exports, and a duplicate output scan. Validation: full typechecks, changed-code quality, package and artifact checks, native Windows builds/types plus 306 runtime tests, and independent native reviews. Matched full E2E controls on original main and unchanged reviewed head both pass all 17 applicable tests (nine skips). Earlier intermittent E2E failures are documented in the PR; no assertions were weakened. The final combined-tree audit preserves both branches with no import-boundary violations. |

Let in-page links switch sections inside a chat visual (#26729)
* Let in-page links switch sections inside a chat visual * Make in-page links work in chat visuals on mobile and in WebKit The first fix (an about:srcdoc base in the visual) only reached desktop Chromium. On mobile, the page hosting the visual carried a policy with base-uri 'none', and a srcdoc visual inherits its host's policy before its own, so the base was refused and an in-page link still took the visual off its page and showed it as failed. The mobile web shell sends the same rule as a header. Separately, WebKit (iOS, and the web client in Safari) fires the frame's load event for an in-page link inside a sandboxed frame, and both hosts treated any second load as the visual navigating away and retired it. - The mobile host page and the mobile web shell header now allow only an about: base, so the shell's own base applies; the visual's own policy still refuses any base it declares. - Instead of retiring a visual on its second load, the host now asks the visual's shell after every load. A later load must be answered by the same run of the shell within the plugin panel watchdog's 5 s deadline; no answer, or an answer from a new run (a reload), still retires it. - Tests: unit tests for the policy, the answer reader and the frame's keep/retire rules, and a Chromium + WebKit test of both mobile surfaces that runs in the mobile web app CI job. * Keep any answered later load, and say plainly what the check is for The previous commit tagged each run of a visual's wrapper with a random id so a reload would still retire it. The visual shares a window with its wrapper, so it could read or set that id itself, and a reload only reruns the same Orca-written document, which is not an escape. Drop it: after any load past the first, the host asks once, and any answer on this visual's channel within the wait keeps it; silence retires it. - Comments now say the check is a tripwire for a frame gone blank or to another page; the frame guard (desktop), the host page's policy plus the app's load filter (mobile) and the sandbox are the boundaries. - Visuals get their own 5 s wait instead of borrowing the plugin panel watchdog's, because a 1 s wait retired a busy visual in WebKit. - Tests: a reload is now kept; going blank, or dropping the base and following a link, still retires. The CI routing for the shared wrapper is now pinned in the path-classification test. * Load the visual links check's mobile modules only where they can build The unit shards run every config/scripts test with only the root dependencies installed. This check imported a mobile/ module at load, and transforming it reads mobile/tsconfig.json, which extends a package those shards do not have. The transform error could not be sent back to the test worker under Bun, so the whole shard stopped with "DataCloneError: The object can not be cloned". Import the visual shell and the mobile host page inside the dependency gate, as the session-dictation check already does, so the shards skip the file without loading them. The mobile web app job, which installs mobile dependencies, still runs it in full. |

Warn on slow profile saves instead of failing them (#26447)
* Stop timing out slow profile-state writes; warn instead Profile-state writes used to fault after 30 seconds. A stalled main loop or a slow disk could then drop the writer and show a "could not confirm your save" dialog, even when the write was still in progress. Slow requests now record a diagnostic breadcrumb and keep waiting for the worker's reply. Close waits for the worker to actually exit, and a termination request alone no longer counts as proof. Pane-alias and migration-listener changes now save only their own sections, not a full state rebuild. Quit teardown also keeps the profile admission held until the final flush finishes, so a pending write is no longer released early at the deadline. * fix tests * Warn when profile saves run slow Slow profile-state writes used to leave only a diagnostic log entry, so users had no way to tell that recent changes were not yet confirmed saved. The writer now reports when a save write passes the slow-warning threshold and reports recovery when the reply arrives. Writes are never failed or retried because of the delay. - Main keeps the current delayed/healthy status and publishes changes to the renderer, so a reopened window gets the correct state. - The renderer shows one persistent warning toast while a save is delayed and dismisses it on recovery. - Observer errors are logged and do not interrupt saving. - The web build reports saving as healthy because it does not use the desktop profile writer. * Fix save-delay toast dismissal racing with a re-shown warning The save-delay warning used one fixed toast ID. Sonner applies a dismissal a frame late, so a dismissal could remove a warning that had just been shown again with the same ID. The hook now tracks the ID of each delayed-save warning it shows and dismisses only that toast. A new delay gets a fresh ID. Add Sonner-level tests for remount, StrictMode cleanup, and recover-then- delay races. Harden the e2e spec with a paused clock and a retry around main-process evaluate. * Report slow profile revision checks and exports as save delays Revision checks and JSON exports run on the same profile-state worker as saves, so a slow one holds up later writes just like a slow write does. The save-delay warning only tracked write-* commands, so those stalls went unreported. Every command except initialize and close now raises the warning. Tests cover the export-latest path and assert the delay signal fires once with true before clearing. * Clarify slow-save toast to name profile storage The delayed-save warning said recent changes were not yet confirmed saved, which overstated the risk while Orca was still retrying. The real condition is a slow profile-state write, so the toast now names profile storage and says later saves may wait until that operation finishes. The copy is updated in every locale, and the unit and e2e tests that assert it are updated to match. |
