ci: seed hosted Linux packaging and mobile bundle caches on main, and stop PR-local saves (#34672)
- Warm electron-builder-linux-<versions> and the hosted ubuntu-24.04 Electron native modules - PRs restore hosted Linux Electron native modules without saving - Replace mobile verify's bundler-cache with a restore of a warmup-saved bundle - Drop the pnpm store cache where a direct install was faster (mobile main, glibc-floor containers) Co-authored-by: OrcaWin <293788423+OrcaWin@users.noreply.github.com> |

ci: narrow churny cache keys and move PR-local cache saves to main (#34600)
* ci: narrow native, launcher and packaging cache keys and stop PR-local saves * ci: hash Rust crate sources, not build outputs, in launcher and hook keys * ci: fail closed on unlocked native packages and cover transitive key inputs * ci: resolve the Windows Rust cache scope with a script, not a nested local action --------- Co-authored-by: OrcaWin <293788423+OrcaWin@users.noreply.github.com> |

revert(daemon): ship official Node in the macOS terminal host again, keep stall telemetry (#33688)
Reverts #29133 except its daemon async-I/O stall telemetry, so we can measure how often stalls happen on official Node before committing to a patched runtime. The macOS terminal host goes back to the official Node 24.22.1 download and the daemon protocol back to v51; no release or hourly build published v52. |

fix(daemon): recover lost macOS worker wake-ups in the packaged terminal runtime (#29133)
Builds the macOS terminal host's Node 24.22.1 from pinned source with a libuv patch: idle threadpool workers recheck for queued work every 30 s instead of waiting forever, so a lost Darwin condition-variable wake-up (libuv #5280) no longer strands terminal I/O. Bumps the daemon protocol to v52 so new terminals start on the patched runtime right after an update; older daemons stay attachable. Adds stalled/recovered daemon async-I/O telemetry, and lets release workflows rebuild older refs that predate the source build. Fixes STA-11709, #31926. |

Update Orca's skills with Orca's own installer instead of npx skills (#31688)
* Add Orca's own bundled-skill planner and installer (not wired in yet) One planner decides what installing Orca's bundled skills does to each target folder; execute re-plans under per-path locks and runs only a plan whose digest still matches; a shared summary derives badge, wording and exit code. A copy counts as Orca's untouched one only when its SKILL.md bytes match a version some build shipped (resources/skills/released-digests.json, generated from git history and checked add-only). Nothing calls this yet; the npx path is unchanged. * Report left-alone folders as warnings and keep backups in the home A leave is no longer a failure: the outcome line says what happened plus "N left alone: <reason>", and the exit code is 1 only for a failed or changed op. Backups for every scope go to <home>/.agents/.orca-skill-backups on the executing host, so a project Replace never writes into the repo; moving there falls back to copy, verify, then remove across filesystems. * Update Orca's skills with Orca's own installer instead of npx skills The app's Update skills dialog, badge, nudge and status pills now read the bundled-skill plan and summary, and Update executes the reviewed plan's digest. `orca skills install|update` runs the same planner in-process with --dry-run, --force, --json and per-summary exit codes. Removes both npx spawn sites, the freshness inventory modules and the npx round-trip CI. * Update only where the skill already is; one provider-root rule for app and CLI installedOnly now drops every location that holds nothing (keeping the shared slot only when an existing agent link points at it), so Update never adds a skill for another agent. The app and CLI resolve the Claude skills folder through the same rule in localBundledSkillInput; a test asserts both plan identically. * Compact Update skills dialog: one row per skill, locations named by agent summarizeBundledSkillPlan now returns each skill's locations, labelled by agent (or "Shared folder") with a ~-collapsed path; the dialog shows one row per skill that needs something, collapses up-to-date skills into one line, and lists every location behind "Show all locations". The result reads "Updated N skills · M left alone". Under installedOnly a Replace with no shared copy replaces in place instead of adding one. * fix(skills): keep location paths readable by putting the state under the path * fix(skills): hold the last plan in state, not a ref mutated during render Split the update dialog's rows, headline and footer into components, move the Update label next to the other plan copy, and use z.strictObject for the request schemas. * Escape non-ASCII characters in bundled-skill regex and wording The orcad bundle rejects a literal non-ASCII character in a regex. * fix(cli): escape non-ASCII apostrophes in the skills install help text * test(orcad): check the bundled CLI plans a skill install without npx Drop the deleted roundtrip workflow's group from the closed-PR cancellation fixture. * Make bundled-skill test fixtures link folders the way the product does on Windows Directory links in fixtures are junctions on Windows, which need no Developer Mode; the one file-link fixture is skipped there. * Resolve legacy skill agent keys canonically * Reject stale skill replacements when auxiliary content changes * Keep ordinary bundled skill classification shallow * Leave unreadable skill replacements alone without aborting plans * Pass force-all through shallow planning and describe unreadable copies * Clarify skill update statuses and folder details * Keep selected skill replacements in place with one status * Report completed skill replacements with their backup confirmation * Clarify available skill updates and skipped copies * Keep skill update results in preview order * Show each skill skip reason once * Count skipped skills instead of skipped folders * Make installer input and link tests work on Windows * Bound bundled skill classification reads and parse names linearly * Keep workspace skill roots inside the resolved workspace * Compare workspace skill roots with native path semantics * Restrict bundled skill backups to their owner on POSIX * Keep recovered skills needing attention until they are updated * Count completed skill updates in the status tooltip * Sync the runtime localization catalog |

perf(claude): run the Windows Claude hook as a signed native claude-hook.exe (#27719)
* perf(claude): run the Windows Claude hook as a native orca-hook.exe
Each Claude hook event on Windows started cmd.exe (plus the user's cmd
AutoRun) and then curl.exe on top of the agent's own shell. A small signed
Rust binary now does the same synchronous POST in one process, under Git
Bash, PowerShell and direct CreateProcess alike.
- native/windows-agent-hook: std-only crate, same contract as the .cmd hook
(prints {}, env guards before stdin, endpoint re-read, 0.5s/1.5s caps,
waits for the listener reply, always exit 0). Its installed file name
selects the agent profile, so the registration stays a bare path.
- Packaged as resources/bin/orca-hook.exe (SignPath signs it with the other
inner PEs); afterPack fails on a missing or wrong-machine binary.
- Claude install copies it verbatim to ~/.orca/agent-hooks/claude-hook.exe
(temp + rename, running copy moved aside) and registers it; it falls back
to the .cmd hook when the bundle is missing, unsigned or cannot be copied.
Only Claude opts in, via windowsNativeHookExecutable.
- The managed-command matcher sweeps .exe entries alongside .cmd/.ps1/.sh.
- The CLI launcher and hook builds share windows-rust-executable-build.mjs,
which now also checks the PE machine.
Refs #20913
* fix(build): publish native Windows binaries atomically so parallel builds cannot collide
The Windows CI lane runs every orca-hook.exe suite in one vitest
invocation, each building through build-windows-agent-hook.mjs. The build
copied straight onto native/windows-agent-hook/.build/orca-hook.exe, and
CopyFile opens its destination unshared, so a second build (or a scanner
still holding the fresh image) failed with EBUSY.
- windows-rust-executable-build.mjs skips the publish when the output
already has the built bytes, otherwise stages a per-process temp file and
renames it over the output, retrying briefly while another handle holds it.
- The test fixture hands each suite a private copy of the build output, so
no suite reads or starts the shared file while another build replaces it.
Refs #20913
* refactor(claude): simplify the native Windows hook to one Claude binary
Review follow-up on the native hook (#20913): the same behaviour with less
machinery.
- The binary is built, shipped and installed as claude-hook.exe, so the
installed name matches its PE OriginalFilename. It is Claude-only, so the
file-name profile table and the per-agent opt-in flag are gone; the
registration is gated by the existing Claude-only usesWindowsEntry check.
- Install and refresh reuse writeManagedScript / refreshManagedScriptIfPresent
(now accepting bytes): temp file, rename, skip when identical. A copy whose
hook is still running cannot be replaced; install then registers the .cmd
hook and refresh keeps the old build until a later start, instead of the
rename-aside and *.retired sweep.
- The install-time Authenticode-presence check is dropped. Release CI now
requires resources\bin\claude-hook.exe to be signed (release-cut and the
signing rehearsal), next to resources\bin\orca.exe.
- getStatus counts either Windows form through findManagedEventHookForms in
hook-settings.ts, replacing managed-event-hook-status.ts.
- Rust: plain Claude constants, one endpoint-file lookup (last assignment
wins, as under `call`), one request write and a deadline-bounded drain.
Guard order and form encoding are unchanged.
- Build: PR CI builds the hook once before the Windows tests, so the suites
only read it; the launcher publish goes back to copyFileSync and the retry
loop and its test are gone. The PE-machine check lives only in afterPack.
Cargo.lock joins both crates' build fingerprints, and the launcher's alias
exports are removed.
Refs #20913
* test(ci): run the managed hook stdin-lifecycle suite in the Windows lane
Its claude-hook.exe case (and the other Windows-only cases) are gated per
test, so the lane-registration guard did not require the file and it ran
only on Linux, where those cases skip. Register it in both Windows lists.
Refs #20913
* feat(agent-hooks): ship the native hook as orca-agent-hook.exe <agent>
The native Windows hook (#20913) becomes one general binary that stays
Claude-only in behaviour.
- Named orca-agent-hook.exe everywhere: build output, PE OriginalFilename
and InternalName, resources\bin, the afterPack check, the installed copy
in ~/.orca/agent-hooks, and the release signed-target lists.
- It takes the agent as its first argument and Claude registers
`<path> claude`. The CLAUDE_JOB_DIR exit and the Grok/Devin drain belong
to that agent; an unknown or missing agent answers {} without reading
stdin. The managed-command matcher owns `orca-agent-hook.exe claude` and
still owns the old claude-hook.exe entry, so installs migrate; install
deletes a leftover claude-hook.exe when nothing runs it.
- A copy still running from the previous build no longer forces the .cmd
fallback. Identical bytes are not rewritten; otherwise the temp file is
renamed over the target, and when Windows refuses because the image is
mapped, the running copy is renamed to orca-agent-hook.exe.old first.
Install deletes a stale .old; only when that copy is also still running
does the install fall back to .cmd. writeManagedScript and
refreshManagedScriptIfPresent take the aside path, sharing one helper.
Refs #20913
* fix(agent-hooks): roll back a failed aside rename and keep an installed hook exe
Design-review follow-up on the native hook (#20913).
- If the running copy was moved to orca-agent-hook.exe.old but the new
file then could not take its name, the copy is renamed back before the
error is rethrown, so settings.json never points at a missing exe. The
rename helper now owns the `.old` name, next to the comment that
explains it; a mocked-fs unit test covers both the sync and async paths.
- A failed write, or a build with no bundled exe, keeps registering a copy
that is already installed (every build knows `claude`), so a dev checkout
and an installed build no longer flip settings.json between forms.
- The claude-hook.exe migration is gone: no release ever shipped that
name, so the legacy sweep, the `.exe` matcher needle and their test are
removed.
Refs #20913
* fix(agent-hooks): derive the native hook's agent with win32 path rules
getWindowsNativeHookAgent took the host's basename of the managed script
path, so on a POSIX host (Linux CI) a Windows path was not split and the
registered command became `orca-agent-hook.exe C:\...\claude`. It now takes
the path and applies path.win32.basename itself. The install destination
and the `.old` aside stay on host paths: they name files the host opens.

fix(skills): judge official skill updates by ownership, not snapshot matching (#27603)
* fix(skills): judge official skill updates by ownership, not snapshot matching Orca decided whether an installed official skill was pristine by matching its bytes against a shipped list of past snapshots, falling back to the skills CLI's lock hash. Copies installed between releases, CRLF copies, and installs whose lock recorded a sha256 hash all read "doesn't match the official version" and could not be updated (#26841), and older content could be labelled newer and never offered. Now an official skill is Orca's when the skills.sh global lock says it came from stablyai/orca, and it is current only when its listed files equal the bundled manifest (line endings and sidecars ignored); anything else is outdated. Install and update are one pinned `skills add .../tree/v<appVersion>` command, used by the in-app runner, `orca skills update`, and the Settings rails. The update dialog preselects Orca-owned rows and lists same-named skills from elsewhere unchecked. Removes the snapshot registry, release mapping, git-tree identity, lock trust and convergence logic, and the release-cut provenance step. * ci(skills): run the pinned-add round trip on a skills CLI that can fetch a commit * fix(skills): let orca skills update target the shared folder on a bare host Update became the same pinned add as install, so it inherited install's refusal when no agent is detected. That broke the bare-host update the old command guaranteed, and the built-CLI check (update --dry-run, no --agent) on CI runners. The in-app runner already fell back to universal; both now share one detectSkillsCliUpdateAgentKeys rule. Also brings the CLI skills docs off `npx skills update`. * refactor(skills): derive the update selection from the grouped rows The selection hook took the live and the retained inventory, re-derived Orca ownership from installations beside the grouping's own orcaOwned, and kept a separate display count. Groups already carry both eligibility and ownership, so the hook reads them once; the button's existing live-scan gate is the only authorization check. The unselected line is inlined into the headline. * refactor(skills): drop helpers the ownership design made redundant - isOwnerManagedSkillScope only negated into the participation check once plugin caches stopped participating; fold it in. - Eligibility re-checked resolvedPath/physicalIdentity, which observation already turns into 'inaccessible'. - The manifest verifier probed access() before a readFile that throws anyway. - orchestration-install-command.ts only forwarded one constant from the lib module its three importers already import. * i18n(skills): stop naming npx skills update in four skipped-copy strings The es/ja/ko/zh cantUpdateReason and tipDuplicate strings still named `npx skills update`, which Orca no longer runs for its skills. Say 'the update command' instead. * refactor(skills): inline the single-use pinned source URL helper orcaSkillsSourceUrl was exported but only called by the builder beside it. * fix(skills): let an update choice lapse when the install source changes The selection froze every checked name, Orca's preselection included, the moment the user ticked anything. A re-check that then attributed a name to another source kept it checked, replacing it without consent. Store only the user's explicit choices, keyed by name and lock source, and default to ownership otherwise. * fix(skills): label the empty update action 'Update skills', not 'Update 0 skills' The button stays whenever a row is updatable, so unticking every row (or a dialog with only non-Orca copies outdated) doesn't reflow the footer. At zero selected it stays disabled and reads 'Update skills' instead of a zero count. The label lives beside the dialog's other count copy. * fix(skills): let keyboard focus open the Not from Orca tooltip The source of a non-Orca copy is only in the tooltip, and its trigger was a plain span. Make it focusable like Orca's other tooltip-on-text triggers (tabIndex 0, cursor-help, the row primitive's focus ring), as in the agreed mock. * test(skills): hold the round-trip add equal to the shared install builder The CI round trip hardcoded its skills add argv, so it could drift from what Orca runs. A .mjs script can't import the TS builder (extensionless imports), so the argv moves into an exported roundTripAddArgs and a unit test asserts it is the builder's unattended add with the tag swapped for the PR commit. The script runs under the same main guard as the manifest generator. * i18n(skills): translate the skill row's location count and duplicate reason es, ko and zh still carried English for SkillUpdateRow.oneLocation and manyLocations, and es and ko for SkillFreshnessRow.skippedReasonDuplicate. * fix(skills): pin official skill installs to the build commit and skills CLI `skills add .../tree/v<version>` only works for stable and RC builds: hourly, daily and adhoc builds publish elsewhere, so stablyai/orca has no tag for their version and both install and update failed there. Every build is made from a commit that exists in stablyai/orca, so the build now stamps `git rev-parse HEAD` and the one shared builder pins to `tree/<commit>`, which equals the bundled skills by construction. Main, renderer, web and vitest get it as ORCA_BUILD_COMMIT (replacing ORCA_APP_VERSION); the tsc-built CLI reads it from the compiled out/package.json boundary. A missing or malformed commit fails the build or the command with a clear error instead of building a bad URL. The builder also pins the skills CLI (`npx skills@1.7.2`): 1.5.x cannot fetch a commit, and a bare `npx skills` can reuse a stale cache or resolve to another binary (#18687). The CI round-trip script reuses the same constant. * ci(skills): run the round trip on the shared pinned skills CLI version * docs(skills): document the commit-pinned skills add * refactor(skills): keep the pinned skills CLI version in the install builder skills-cli-version.ts existed only so the plain-Node round-trip script could strip-load a .ts file, which needed --disable-warning in CI. The version now lives beside the builder that uses it; the script keeps a literal, and the existing round-trip test already asserts its argv, skills@<version> included, equals the builder's. * refactor(skills): validate the build commit once, where it is resolved resolveBuildSourceCommit already refuses anything but a full hash, and both the define and the CLI's stamped package.json come from it. The builder's second check could only fire as a module-load throw in the renderer's command constants. Also drops the resolver's unused cwd parameter. * test: stamp a fixed build commit instead of running git in the vitest config Tests only interpolate ORCA_BUILD_COMMIT, so they need not read HEAD (or fail outside a git checkout) on every run. * refactor(settings): match only skills add in the Windows npx preflight Every official skill command is now the builder's skills@<version> add; no rail emits skills update any more. * fix(skills): fail an update that leaves a broken skill link behind Eligibility already skips names with a broken link before the run, so one afterwards is the run's own damage; report it instead of claiming success. * ci(release): refuse to tag when the skill manifest is stale The removed --release step implicitly checked the committed manifest against skills/. Keep that guarantee with a verify-only run; it writes nothing. --------- Co-authored-by: Orca Worker <orca-worker@localhost> |

fix(ssh): launch the Windows relay outside sshd's job so standard users work (#24224)
* fix(ssh): launch the Windows relay outside sshd's job without WMI Win32-OpenSSH kills a session's job on close but allows breakaway. relay.js gains a one-shot launcher mode that starts the detached relay with CREATE_BREAKAWAY_FROM_JOB through the staged process-tree addon, so a standard user no longer needs a WMI Remote Enable grant. WMI stays as the fallback for a relay without the addon, and a refusal there is named. The Windows SSH-host lanes drop their WMI grant and assert the breakaway route and adoption. * fix(ssh): find runtime holds without WMI on a standard-user Windows host The store GC read held runtimes through Get-CimInstance Win32_Process, which WMI refuses to a standard user's SSH logon, so the pass kept every runtime. On a refusal it now reads this account's own process image paths through Get-Process. * build(relay): ship the Windows relay launcher addon in every desktop package macOS and Linux packages carried Windows relays without windows-process-tree.node, so a legacy-runtime relay they uploaded to a Windows SSH host could not launch outside sshd's job and fell back to WMI, which a standard user is refused. A reusable Windows job now compiles the x64 and arm64 addons once and uploads them; release-cut, release-mac-build, and the hourly/daily/adhoc mac builds download them before build:release and require both arches. Staging now rejects a binary with the wrong PE machine, the ReadProcessMemory import, or no spawnOutsideJob export, so a stale pre-launcher build cannot ship. * ci(ssh): run the Windows SSH-host lanes when the relay process-tree build scripts change The staging and gyp-rebuild scripts decide which windows-process-tree addon the relay ships, so a change to either must re-prove the Windows host cells. * test(ci): find the mac orcad-template download by artifact name The release mac job now also downloads the relay Windows process-tree addons, so the first download-artifact step is no longer the template's. --------- Co-authored-by: m4air <m4air@m4airs-Air.localdomain> |

feat(packaging): ship the orcad server template in desktop builds (#24155)
* build(orcad): merge per-runner prebuild slot trees into one matrix Each node-server lane builds only its own node-pty slot. Release CI needs their union before `build:orcad-prebuilds --require-slots` and the template build can run; merge-orcad-prebuilds.mjs verifies every lane's files against its own manifest, refuses duplicate slots and mismatched node-pty/N-API/Node-header builds, then writes one merged manifest. * build(orcad): keep agent-browser out of the desktop deployment template The template rides inside every desktop build (design D2). Seven ~10 MB agent-browser binaries would be ~76 MB, more than the rest of the template; design D2's package contents never listed it, and a slot without one already reports no headless browser. ORCAD_OMIT_AGENT_BROWSER=1 skips the copy; standalone build:orcad still includes it. * feat(packaging): ship the orcad deployment template in desktop builds Design D2: the server JS and every target's addons ship inside the app, as out/relay does; the ~120 MB Node runtimes stay excluded and are downloaded on demand. electron-builder copies out/orcad-template to Resources/orcad-template on every desktop OS, which is the first path materializeOrcadArtifact tries (process.resourcesPath). Platform signing rewrites native bytes the template manifest hashes: - macOS: the tree is signIgnored (codesign rejects its ELF/PE payloads); afterPack signs the darwin targets' Mach-O files with the app identity, as notarization requires, then reseals only those manifest entries. - Windows: SignPath signs after packaging, so release CI reseals from the inner-signing list (packaged-orcad-template.cjs --reseal-signed). Every other file must still match the build's hashes; afterPack verifies. ORCA_REQUIRE_ORCAD_TEMPLATE=1 makes a missing template fail beforePack and afterPack; without it a build ships none and SSH relays keep the legacy path. verify-packaged-orcad-template.test.mjs's "unused, excluded" contract is reversed on purpose. * ci(release): build the orcad template from qualified lanes and package it node-server-tests.yml becomes callable with a ref and build_template. With build_template, each lane that owns a release slot (macOS, Windows, the glibc 2.28 and Alpine lanes, and the glibc 2.17 compat lane) uploads its qualified out/orcad-prebuilds, the Windows lane also uploads both process-table addons, and desktop_template merges them, gates the full matrix plus the compat slot with --require-slots, runs build:orcad-template and uploads the orcad-template artifact. release-cut calls it at the release tag beside the other gates. The build and build-mac jobs wait for it, download it into out/orcad-template (the mac workflow from the parent run), and require it via ORCA_REQUIRE_ORCAD_TEMPLATE. The Windows signing staging skips the template's Linux/macOS payloads, and a reseal step records SignPath's bytes before the installer rebuild. A template-scoped concurrency group keeps a release call and main's push runs from cancelling each other. * test(orcad): keep the packaged-lookup imports clear of the compat-slot import edits * ci(orcad): let a rerun lane replace its template artifacts upload-artifact v4 refuses a second upload under an existing name in the same run, so rerunning a flaky node-server lane during a release would fail at the upload instead of re-qualifying the slot. * ci(node-server): build the template's Windows addons before the lane switches to Node 18 The addon build script imports TypeScript, which Node 18 cannot load, so every build_template run (release-cut included) failed on windows-2022. * fix(build): ship the orcad template's shared node_modules electron-builder's extraResources filter always drops the root node_modules of a source directory, so packaged apps lost orcad-template/node_modules and the afterPack verify failed. Copy it through its own resource entry. --------- Co-authored-by: m4air <m4air@m4airs-Air.localdomain> |

fix(windows): replace the managed CLI launcher with a native one (#24094)
* docs(security): add the antivirus clearance path for future releases Every AV false positive here has been handled one vendor and one shipped version at a time. Document the programs that clear future releases instead -- signer and product enrollment rather than per-build sample submission -- and add a script that reports an RC's current detection state by hash, so a verdict is found before users meet it in an issue report. Hash lookup only by default; --upload transmits the artifact and stays manual. * fix(windows): replace the managed CLI launcher with a native one resources\bin\orca.exe was a csc-compiled MSIL assembly: a small, freshly compiled .NET image in a user-writable directory that mutates environment variables and proxies a child process. That is the shape .NET dropper heuristics are trained on, and every verdict against it named the family -- MSILHeracles from two vendors, Wacatac!ml from a third. Signing the file does not change its shape, so signing never cleared it. Rebuild it in Rust. Same resolution, same environment contract, same argv passthrough that keeps newline-bearing orchestration bodies intact (#8374), and the child still inherits our environment block rather than an explicit map, so a block carrying both PATH and Path survives (#12046). The PE now carries publisher, version, icon and an asInvoker manifest from build.rs. Refs #23383 * ci(windows): install the Rust toolchain before building the CLI launcher The hosted runners happen to ship cargo, but a real Windows dev box does not -- verified on our own Windows QA host, where cargo and rustc were both absent. Relying on the image means a future image change fails deep inside electron-builder's native hook instead of at an obvious step. |

fix(release): run the tag's own skill freshness inventory tests in the release gate (#22775)
The skill-sharing release gate checks out the release tag, then restores main's copy of skill-freshness-inventory.test.ts. ci: install mobile dependencies in every desktop packaging job, pin mobile page source to LF (OTA phase C, C0.6) (#21425)
* chore(mobile): pin mobile page source to LF so a Windows checkout keeps buildId The Phase C web bundle hashes every text byte under mobile/src and mobile/app into its asset digests and from there into buildId. There is no global text=auto, so a CRLF checkout on Windows would give the Windows release a different buildId for identical source, the same failure the src/mobile-web pin above exists for. All 1924 tracked files in those directories are already LF in the index, so the pin renormalises nothing. mobile/web-entry does not exist yet; the pin is forward-looking for the Phase C entry point. Claude-Session: https://claude.ai/code/session_01JNnE9qzUZMMnqpZWCqM3nb * ci: install mobile dependencies in every desktop packaging job Ten workflows reach build:release/build:desktop and none of them installs mobile/node_modules. Root has no react-native, react-native-web or expo, so once the mobile web bundle builds from mobile/ its packaging jobs would fail at electron-builder's beforePack with an unresolvable import. Extract the frozen mobile install that pr.yml's static analysis job already ran inline into .github/actions/install-mobile-dependencies, and invoke it from every job the packaging census enumerates, after the root install and before the build. Same --frozen-lockfile, same lockfile-drift guard, and still no --ignore-scripts: mobile's postinstall generates the gitignored webview engine modules that tracked source imports. pr.yml now uses the action too, so there is one definition. Where a packaging job's setup-node caches the pnpm store, mobile/pnpm-lock.yaml joins cache-dependency-path so a mobile lockfile change invalidates it. Two jobs (daemon-relocation-spike, win-update-survival-e2e) do not cache at all and are left alone. The census test grows a per-job assertion that the action is present, so a new packaging job has to add the install deliberately rather than discover it at beforePack. release-cut's composite-action restore is no longer Windows-only: every platform consumes this action now, so any of them can be the leg whose cut ref predates it. No job builds anything different; this only makes mobile/node_modules present. Claude-Session: https://claude.ai/code/session_01JNnE9qzUZMMnqpZWCqM3nb * test(ci): assert the mobile install contract on the shared action pr.yml's static analysis job no longer carries the install inline, so the scope test's findIndex by step name resolved to -1. Match the step by the action it uses, and read working-directory and --frozen-lockfile off the action itself so the job cannot keep the step while the action stops installing anything. Claude-Session: https://claude.ai/code/session_01JNnE9qzUZMMnqpZWCqM3nb * chore(mobile): exempt binary asset types from the mobile LF pin /mobile/{src,app,web-entry}/** text eol=lf would mark a future PNG or font as text and rewrite its bytes on a Windows checkout. Exempt the asset types an RN page carries, the same way src/mobile-web exempts its PNG. -text after text eol=lf wins: probed a CRLF-bearing .png under the pin, it stays i/crlf attr/-text while a sibling .ts still normalises to i/lf. No tracked file changes classification; the 1924 files under mobile/src and mobile/app stay i/lf. Claude-Session: https://claude.ai/code/session_01JNnE9qzUZMMnqpZWCqM3nb * ci: gate the mobile install with the build it feeds in the cached lanes win-crash-survival, win-update-survival and daemon-relocation-spike all skip electron-builder on an installer/unpacked cache hit, so an unconditional mobile install spent time on node_modules nothing then consumed. Move each `uses:` below its cache step and carry the same cache-hit condition as the build. Claude-Session: https://claude.ai/code/session_01JNnE9qzUZMMnqpZWCqM3nb |

fix(skills): keep the disposal verdict when staging cleanup fails, and retry release-cut installs (#21366)
* fix(skills): keep the disposal verdict when staging cleanup fails `begin()` ended with `await this.removeOwnershipIfDisposed()` inside its `finally`, so when a caller raced `dispose()` the rejection it received was whatever that opportunistic `rmdir` threw -- not `skill-upload-service-disposed`. A caller could not tell "the service shut down" from "the filesystem broke", and the Windows release gate saw it as `EPERM: operation not permitted, rmdir`. Two causes, both fixed here: - The EPERM itself: an in-flight operation and disposal each call `ownership.remove()`, so two `rm -rf` run concurrently against the same owner directory. On POSIX the loser reads ENOENT and `force: true` swallows it; on Windows the loser reads a delete-pending directory and gets EPERM. `SkillUploadStagingOwnership.remove()` now joins one removal and forgets it on failure so a later caller still retries. - The masking: cleanup in a `finally` no longer replaces the outcome of the call it is cleaning up after. Disposal retries staging removal and reports its own failure, matching `removeUnpublished`/`retainFailedCleanup` in this class. Both regressions are pinned platform-independently: one injects a failing ownership removal and asserts the racing `begin` still rejects with `skill-upload-service-disposed` while `dispose()` reports the cleanup failure; the other models Windows delete-pending rmdir in the `node:fs/promises` mock, which turns a second removal into EPERM on every platform. * ci(release-cut): retry the installs that fetch node-gyp headers `golden e2e windows` installs with lifecycle scripts enabled, so pnpm runs node-gyp for the `native/windows-registry` workspace project, which downloads that Node version's headers from nodejs.org. A single `read ECONNRESET` on that fetch failed a blocking release gate, and the release build job one screen below already wraps its install in `nick-fields/retry@v4` for exactly this class of failure. Both remaining unretried installs in this workflow (the blocking platform golden and the non-blocking rendering-evidence lane) now use the same wrapper, and a contract test keeps every release-cut install retryable. |

build(release): compile the Windows relay process-table addon (#20809)
* build(release): compile the Windows relay process-table addon #16598 added build-windows-process-tree-relay-addon.mjs and the ORCA_REQUIRE_RELAY_NATIVE_ADDONS gate, but wired both into dev-channel-win-build.yml only. release-cut.yml was never touched, and stageWindowsProcessTreeAddon merely logs when the addon is absent, so every stable release has shipped Windows relays without windows-process-tree.node. Confirmed by extracting the installers: v1.4.191 (the first stable carrying the feature), v1.4.198 and v1.4.203 all have no windows-process-tree.node in relay/win32-x64 or relay/win32-arm64. Those hosts have been taking the CIM fallback the whole time — 1247ms and a powershell.exe per scan against 57ms native, on #16598's own ~1490-process measurement host. Mirror the dev-channel steps. Same windows-2022 image, so the MSVC ARM64 cross toolset the arm64 leg needs is already proven there, and the addon build runs before the long packaging step so a missing component fails in seconds with MSB8020 naming it. * build(release): keep the Build app env rationale attached to its step The new addon step landed between the ORCA_POSTHOG_WRITE_KEY / BUILD_IDENTITY / DIAGNOSTICS_TOKEN_URL comment block and the Build app step it documents, orphaning it. Move the step above the block and record why it carries no run_attempt guard: Build app is ungated, so a guarded addon step would let a rerun reach the required-addon check with nothing staged. |

build: reduce native dependency installs to the host platform (#20420)
* Reduce native dependency installs to the host platform * Remove install policy documentation * Guard cross-arch packaging and scope release installs to the runner electron-builder only logs a warning for a missing extraResources source, so a host-only install silently shipped a foreign-arch slice without its natives — `pnpm build:mac` on Apple Silicon produced an x64 DMG with no sherpa-onnx-darwin-x64 and no @parcel/watcher-darwin-x64. The previous beforePack hook covered only win32. - Add assertPackagedNativeVariantsInstalled, an arch-aware check over the target's sherpa-onnx, @parcel/watcher, and (on Windows) node-gyp addons. beforePack now runs it for every platform, with remedies split: another architecture comes from install:release, the os:win32 addons need a Windows host. - Drop --os from the release installs. Every packaging job already runs on a runner whose OS matches its target, so only the macOS lanes need extra breadth, and only on CPU for their x64+arm64 config. Windows and Linux packaging return to a plain host-only install. - Add --frozen-lockfile to install:release so a bare run cannot rewrite the lockfile. - Restore the install policy reference doc and the CONTRIBUTING note, plus the rationale comments dropped from the runtime contract test. - Gate the packaging-closure assertions on whether the Windows addons are installed rather than on the host OS, so a cross-arch install exercises them off Windows too. - Make the workflow contract test read `run:` steps as well as retry-action commands, and enforce host-only scoping on the non-macOS packaging lanes. - Remove the unreferenced install measurement script; its numbers live in the policy doc. * Track the install policy doc and index it from AGENTS.md docs/** is ignored behind a per-file allow-list, so the new reference doc was only committed via git add -f and future edits would be skipped. Add it to the allow-list and give it an AGENTS.md entry like every other tracked reference doc, so the host-only install rule is discoverable before someone packages a second architecture. * Route Windows-lane removals through the retrying helper Adding these four specs to the PR Windows lane pulled them into the windows-lane-tree-removal-boundary ratchet, which failed on 20 raw recursive removals. On Windows a bare rmSync races a handle the OS has not released, throwing EPERM after the assertions already passed and reporting a green test as a lane failure. * Adapt the packaging guard to the vendored Windows registry addon main vendored windows-native-registry as the workspace package @orca/windows-registry (#20438). A workspace link resolves on every host, so including it in the installed-Windows-addons checks proved nothing. @vscode/windows-process-tree is the only os: win32 npm addon left, so it alone decides whether the win32 resource plan resolves. |

fix(windows): sign the NSIS uninstaller via SignPath (#17868)
* fix(windows): sign the NSIS uninstaller via SignPath
`Uninstall Orca.exe` ships NotSigned, and MDE's whole update cluster is
that one file: electron-builder copies it to `old-uninstaller.exe` and
runs it silently during every update.
The cause is narrower than "NSIS generates the uninstaller at install
time". app-builder-lib already builds the uninstaller in its own makensis
pass and calls `packager.signIf(uninstallerPath)` on it before embedding
it (NsisTarget.computeScriptAndSignUninstaller). Orca signs nothing during
electron-builder — SignPath signs afterwards, behind a human approval — so
that hook is a no-op and the file is deleted before CI can reach it.
Use the hook as a relay instead of a signer: the first Windows build
exports the uninstaller, it rides the existing inner-binaries SignPath
request (no third approval wait), and the rebuild-from-signed-tree pass
swaps the signed bytes back in before makensis embeds them.
Every added step is fail-open. A missing export, a SignPath artifact
configuration that does not cover `uninstaller/`, or a relay error costs
only the uninstaller signature — the inner-binary chain and the shipped
installer are unchanged.
* fix(windows): keep the uninstaller relay out of the packed checkout
Review fixes on the uninstaller signing chain.
The export path lived at `${{ github.workspace }}\uninstaller-signing\`.
`files` in the electron-builder config is all-negation, so app-builder
prepends `**/*` and packs whatever is left in the checkout root, and the
build step retries up to three times — attempt 1 wrote the file after
packing, attempts 2 and 3 would have packed an unsigned `.exe` into
app.asar. All seven relay sites move to `runner.temp`, and a contract test
now fails if any of them points back into the checkout.
The uninstaller staging block guarded with `Test-Path` but left `New-Item`
and `Copy-Item` able to throw. That step's outcome gates the upload of
every inner binary, so a locked file there would have cost all of them
their signatures — worse than before the chain existed. It is wrapped in
try/catch, asserted.
Also: test `signWindowsUninstallerViaSignPath` itself (it runs in a step
with no continue-on-error, so its no-throw property is load-bearing) and
the sha1+sha256 double invocation; make the rehearsal verify the
uninstaller the installer actually writes to disk rather than only the
relay receipt, whose digest comparison is equal by construction; correct
the staged-name comment, which asserted a collision that does not
reproduce; count what was reported rather than what was extracted; and
note two traps — a custom sign hook replaces signtool outright, and the
single-env-var relay would race if a second NSIS target or arch is added.
* fix(windows): stop the signing rehearsal failing on its own artefact
The rehearsal is the merge gate for this chain, so it must not be able to
fail on something that is not the thing under test.
It trusted whatever 7-Zip's NSIS handler emitted. That handler produces
partial or garbled output on some NSIS builds, and a truncated extract
would score NotSigned and be reported as "the shipped uninstaller is
unsigned" when nothing was wrong. It now has to reproduce the digest the
sign hook recorded before its output is trusted; otherwise it falls
through to the silent-install route, which is ground truth. A name miss
falls through the same way.
The install route only checked the signature. Comparing the on-disk file
against the receipt is what actually proves the shipped installer embedded
the SignPath-signed bytes — the release job's own comparison is equal by
construction, so this is the only place the claim is really tested.
Also: bound the silent install (a bare `-Wait` on an installer that ever
prompts hangs to the 360-minute job cap) and poll before stopping Orca,
since the oneClick installer launches the app as it finishes and the
process can appear after the installer has already exited.
Two smaller ones: `-ErrorAction Stop` on the staging New-Item/Copy-Item so
the catch above them does not depend on GitHub's $ErrorActionPreference
default; and the relay-path test now counts every occurrence rather than
the first, so a step carrying two paths cannot root one in RUNNER_TEMP and
leave the other bare-relative — the exact shape of the bug it guards.
* test(windows): stop a pre-existing elevate.exe defect masking the gate
The first real rehearsal (run 33484703381) proved the uninstaller relay
works end to end — the 7-Zip route read the embedded uninstaller, the
digest guard did not trip, SignPath accepted the new uninstaller/ zip
entry, and the shipped `Uninstall Orca.exe` came back signed.
It also failed, on `resources\elevate.exe`, for a reason that predates
this PR. app-builder-lib re-copies the pristine cached elevate.exe over
`resources\elevate.exe` on every nsis pack — `AppPackageHelper.packArch`
calls `elevateHelper.copy()` before `buildAppPackage`, and
`CopyElevateHelper.copy` does `copyFile(elevatePath, outFile, false)` then
`signIf(outFile)`, which signs nothing because this build configures no
certificate. The signed copy restored into win-unpacked is clobbered by
the rebuild.
That is not the sign hook displacing a signtool call: with no `sign` hook,
`signFile` already returned false at "no signing info identified", so
nothing was signing elevate.exe before either. release-cut.yml mitigates
it separately by pre-seeding the electron-builder cache; this workflow has
no such step, which is why the clobber is visible here and not there.
Downgrade elevate.exe alone to advisory so it cannot mask the uninstaller
result, and record it in the evidence artifact so downgrading stays
distinguishable from deleting the check. Both uninstaller verdicts stay
fatal, pinned by a contract test that also holds the escape hatch to
exactly one file. The underlying defect gets its own PR — it is a UAC
elevation helper and deserves more scrutiny than a footnote here.
* docs(windows): warn against relaxing the elevate.exe cache guard
The tempting edit, for anyone who finds the rehearsal red on
resources\elevate.exe, is to relax release-cut's `Valid` +
`CN=SignPath Foundation` guard so the cache swap runs under test-signing
and the rehearsal goes green.
That guard is the only thing stopping a test certificate from being seeded
into a cache a real release restores from — both workflows share the key
`electron-builder-win-<lockfile hash>`. Shipping users a binary signed by
"Test certificate for 'Orca agent ide [OSS]'" is worse than shipping it
unsigned, so say so at the place someone would make that edit.

fix(release): stop shipping an unsigned elevate.exe on Windows (#18044)
* fix(release): stop shipping an unsigned elevate.exe on Windows The release cut swaps the SignPath-signed elevate.exe into the electron-builder toolset cache so the NSIS rebuild's CopyElevateHelper re-copy becomes a no-op. It searched `<cache>\nsis`, a directory no app-builder-lib layout creates, and `-ErrorAction SilentlyContinue` plus `exit 0` turned that miss into a green step — v1.4.193 and v1.4.194 shipped an unsigned UAC elevation helper. Move the lookup into a script that covers the real layouts (`nsis-3.0.4.1/…`, `nsis@<toolset>/…`, `ELECTRON_BUILDER_NSIS_DIR`), asks app-builder-lib for the authoritative path, and exits non-zero with an ::error:: annotation when it finds nothing. The step stays continue-on-error so the inner-signing chain remains fail-open. * fix(release): make the elevate.exe swap prove it replaced the packed copy Success was "some cached copy was replaced", which a stale release directory carried in by the `electron-builder-win-` prefix restore can satisfy on its own while the bundle the rebuild packs stays unsigned. The app-builder-lib probe returns the exact path CopyElevateHelper will pack, so make that the check and the directory scan the fallback: exit non-zero when the probed copy was not replaced, and annotate a warning when the probe could not run at all, so a green step never quietly means the authoritative check was skipped. Also pin both shebang scripts to LF: `core.autocrlf=true` gives a Windows checkout CRLF, and CRLF plus a shebang breaks vite's transform, so resolve-7za-path.test.mjs currently runs zero tests there. --------- Co-authored-by: Orca Worker <orca-worker@localhost> |

ci(release): publish main-process source maps with each release (#17630)
* ci(release): publish main-process source maps with each release Desktop bundles ship minified, and packaging drops out/**/*.map from app.asar, so a stack trace from a released build cannot be mapped back to source. main builds with sourcemap:'hidden' — the maps exist in CI but were never published anywhere. Zip them on the linux-x64 leg and upload to the draft release as orca-sourcemaps-<tag>.zip (33.7MB raw, ~8MB zipped, 69 files). The main bundle is platform-independent, so one leg covers the whole release. The step fails loudly if no maps are found, so a regression of build.sourcemap breaks the release instead of silently shipping undecodable builds. * fix(release): stage source map bundle outside the checkout Every entry in electron-builder's `files` is a negation, so app-builder hits containsOnlyIgnore() and prepends `**/*` (fileMatcher.js:285). A zip left in the workspace root would have been packed into the linux-x64 app.asar, growing that platform's installers by ~8MB and diverging them from arm64 — the same hazard the '!pr-evidence' exclusion already guards against. Stage it in $RUNNER_TEMP, matching the release-state file at :444. |
